A square PNG, JPEG or WebP works best, because those also become the home screen icon. A GIF shows in the app, but the home screen icon stays as the Kahunas one.

The app updates straight away. On Android, the home screen icon usually changes within a day or two. On iPhone, clients remove the app and add it again to see the new icon.
